Budget 2026: what it means for you and your business —

Virtual FD / Fractional CFO

In short

Most businesses need finance director thinking long before they can justify a finance director’s salary. A virtual FD gives you that capability part-time: cash-flow strategy, pricing and margin analysis, funding conversations, board reporting, and someone senior enough to challenge the plan. It is the bridge between bookkeeping and the boardroom.

There is a gap in almost every growing business between the person who records the numbers and the person who decides what to do about them. Below roughly £10m of turnover, that gap is usually filled by the owner — at the expense of everything else they should be doing.

What does a virtual FD actually do?

Cash strategy — not just forecasting cash, but managing it: payment terms, stock, capex timing, facility headroom. Pricing and margin — which products, customers and jobs actually make money, and what to do about the ones that don’t. Funding — preparing for it, presenting it, and negotiating it. Board and investor reporting — packs that survive scrutiny. Challenge — the most valuable and least comfortable part. Someone senior asking whether the plan is realistic.

When do I need a virtual FD rather than an accountant?

When the questions you are asking have stopped being *”what did we make?”* and started being *”what should we do?”*

Typical triggers: you are about to raise finance; you are growing fast and cash is tight despite profitability; you are considering an acquisition; you are planning an exit in three to five years; or you simply have no one to think through a decision with.

How much time does it take?

Typically a day or two a month for a business between £1m and £10m — more around a transaction or a funding round, less in steady state.

The point is not the hours. It is having someone with genuine finance-director experience who knows your business and is available when a decision needs making, rather than a stranger you brief from scratch each time.

Frequently asked questions

What's the difference between a virtual FD and my accountant?

Your accountant tells you what happened and keeps you compliant. A virtual FD helps you decide what to do next — cash strategy, pricing, funding, and challenging the plan. It's the difference between reporting the score and helping you play the game.

How much time does a fractional CFO commit?

Typically a day or two a month for a business between £1m and £10m of turnover, flexing upward around a funding round, acquisition or exit. The value isn't in the hours — it's in having someone senior who already knows your business when a decision needs making.

At what stage should I get a virtual FD?

When your questions shift from 'what did we make?' to 'what should we do?'. Common triggers are raising finance, growing fast while cash stays tight, considering an acquisition, or planning an exit in the next three to five years.

Is this just more expensive management accounts?

No. Management accounts are a report. A virtual FD is a person who reads them, tells you what they mean, argues with you about the plan, and sits in the room when you meet the bank. If you only want the numbers, buy the management accounts.
